What Is the Constraints-Led Approach? A Coaching Framework Built for How Athletes Actually Learn
Most coaching looks the same and is built on a flawed assumption — there's one way to throw and a coach needs to drill it into an athlete until they "repeat" it. That model produces robotic movement, inorganic mechanics, and fragile athletes who cannot adapt when conditions change, especially in game.
The Constraints-Led Approach (CLA) approaches the problem differently. It posits that the athlete is constantly solving a movement problem. The coach's job is to design problems that guide athletes toward their most efficient solution.
Where Traditional Coaching Breaks Down
Prescriptive coaching is the default. The coach demonstrates, the athlete copies, the rep gets graded, and the cycle repeats until the movement looks "correct." The problem is that correct is not a real, nor objective category. Every athlete has different anatomy, different biases, different perceptual maps. The mechanics that produce 95 mph for one pitcher can produce arm pain for another. When the drill becomes the goal instead of the outcome, athletes end up chasing a shape. One that was never meant for them. They chase form, not function.
This is why so many athletes leave a lesson feeling like they finally got it, then lose the feel by the time they get to their next bullpen. The movement was borrowed, not owned.
How Motor Learning Actually Works
To understand why CLA works, it helps to understand how the brain and body actually learn movement.
There are two broad models. The older view, sometimes called the information processing model, frames the brain as a computer. The athlete builds internal representations of correct movement, the brain sends motor commands, the body executes. Learning is a matter of repetition and refinement of those internal templates.
The more recent view, grounded in ecological dynamics, frames learning differently. Movement is not retrieved from a stored template. It is solved in real time through the continuous coupling of perception and action. The athlete perceives information from the environment, the body produces a movement solution, the result feeds back into perception, and the next action gets organized off the updated information. Perception and action are not separate steps. They are a loop.
This is not abstract theory. A practical example: you throw bullpens inside all off-season. Perfect mound, pristine conditions. Then you get into the game. There's a huge hole in the mound, the wind is blowing, and there’s a man on first and second. You never trained for this. If athletes operated on the information processing model, with an internal template, they wouldn’t be able to succeed in this new environment, because their old movements wouldn’t align. Instead, the nervous system understands and integrates the information in real time and organizes a movement to succeed around the conditions. You move differently because you have to, conditions changed.
The implication is significant. If learning happens through perception-action coupling, then practice has to contain the same perceptual information that exists in performance. Drills stripped of that information teach the athlete to solve a problem that does not exist on the mound.

What the Constraints-Led Approach Actually Is
The Constraints-Led Approach is a coaching framework where the coach designs the conditions of practice — the task, the environment, and the athlete's physical state — so that efficient movement emerges as the most logical solution.
The framework comes from Karl Newell's constraints model, which organizes the variables that shape movement into three categories:
Organismic constraints: the athlete's own characteristics. Height, limb length, mobility, strength, prior injuries, age, training history. These are the constraints the athlete brings into the room. Many of these are trainable, but are not skill specific.
Task constraints: the rules and goals of what the athlete is being asked to do. Throwing distance, target size, attentional goal, ball weight, pitch type, tempo, intent. These are some of the constraints the coach designs.
Environmental constraints: both the internal and external conditions governing the athlete. Mound height, temperature, time of day, level of fatigue, presence of a hitter. These are the constraints the context provides.
A coach using CLA manipulates the constraints they have control over to shape the problem the athlete has to solve. The athlete's body finds the solution. When the constraints are designed well, the solution that emerges is the one the coach was after.
Some examples: increasing ranges of mobility increase an athlete's solution space. They now have more possible solutions to their movement problem than before. A weighted ball changes perceptual information and forces a new solution. A target location change shifts the task at hand. Increasing tempo changes timing, and can promote elimination of wasted movements.
None of these prescribe a movement. They change the problem, and the movement reorganizes around it.
Why This Works Better
Discovery is durable. Prescription is fragile.
When an athlete solves the problem themselves, the movement is owned. It holds up when things change — under fatigue, under pressure, in a game with a runner on second even if that wasn't explicitly practiced. When the coach prescribes the movement, the athlete is replicating a shape they were given. The first time the conditions change, the borrowed movement falls apart.
CLA also accounts for the fact that no two athletes will arrive at the exact same solution. Two pitchers throwing 95 mph will not have identical deliveries. Their organismic constraints are different. The constraints-led coach is not chasing a template. The coach is designing conditions where each athlete finds the solution their body is built to produce.
What This Looks Like at Seamless
In practice, this means the coaching looks different than what most athletes are used to. Less telling, more designing. The cues are deliberate. The drills have a reason. The environment is set up to reward the movement we want to develop and make the movement we want to fade out the harder choice.
Athletes still get feedback. They still see video. They still get correction and instruction. But the instruction and correction are rarely direct prescriptions. It is usually new attentional information, or a constraint change that reshapes the problem.
Why This Matters for You
If you have been frustrated by lessons that do not transfer, by mechanics that fall apart in games, by feeling like you are chasing a feel that never holds — the framework you have been trained under is probably part of the problem. CLA is not a marketing label. It is how skill actually develops.
There are multiple principles inside CLA that deserve their own conversation. One that warrants further discussion is that elite athletes do not repeat mechanics, they repeat outcomes. That's called degeneracy, and we will dig into it next week.
